Reader: 4 steps to transform your team - and prepare yourself for you next opportunity (click image for the video version) Morning Minute 8.21.26 Formulate. Initiate. Accelerate. Designate. Four steps to transform your team—and prepare yourself for your next opportunity. Recently, someone asked me how she should approach a new promotion. After discussing the team she would be leading, one thing became clear: her new team was seriously underperforming. I suggested she take ownership of this opportunity as though she had just purchased a failing business. Don't begin with excuses about what happened before you arrived. Understand the situation, make the necessary changes, and establish transformation your objective. Follow these four steps: Step 1 — Formulate Analyze the 4 Ps: People, Processes, Products, and Promotion. Do you have the right people—trained, motivated, equipped, and doing the right jobs? Are your processes designed for success—or preventing it? Good people working with bad processes rarely become top producers. Are your products and services what customers actually want and need? Who is your ideal customer? Does your promotion reach that customer with a message that motivates action? Diagnose those 4 Ps to create your action plan. Step 2 — Initiate Acting on what you learned install your action plan. Get the right people doing the right jobs. Fix processes that impede performance. Make sure your products and services solve real customer problems. Then communicate the right message through the right media to your ideal customer. Life rewards action—but effective action begins with sound judgment. Don't just study the problem forever. Initiate the changes – NOW! Step 3 — Accelerate Once the 4 Ps are aligned, invest the resources necessary to accelerate performance. Build on what's working. Coach harder. Train better. Remove obstacles. Measure results. Don't allow early improvement to destroy your momentum. Because momentum is valuable, use it for continuous improvement. Your team deserves to experience the success that comes from doing the right things consistently. And so do you. Step 4 — Designate Now do something most managers overlook: Identify and develop the person who can replace you. Provide the training and leadership skills they need. As they grow, give them greater responsibility. Coach them, challenge them, and encourage them to lead. When they're ready, designate them as the next leader. Because if you're the only person capable of running your team, you've made yourself indispensable in your current position—and potentially unavailable for your next one. When greater opportunities come, you should be able to hand off your team to a prepared leader. Then stay in touch, demonstrating the same care and concern that has guided your actions. Formulate. Initiate. Accelerate. Designate. Fix what isn't working. Build what is. Create momentum. Develop your successor. That's how you be more, do more, and succeed more.
